Black Friday & seasonal · for DTC brands

Your biggest week should also be your most profitable.

How we plan a peak sale backwards from one date: when to start, which offer pays, which ads run, how spend is paced and how to tell afterwards if it made money.

The problem

Record revenue, less money in the bank

Many brands end their biggest week with their best sales number and a worse month for profit. The causes repeat every year.

01 · TimingToo late
Creative starts in November
Ads get briefed a few weeks before the day, so the testing happens in the most expensive days of the year.
Stage: planning
02 · OfferCopied
A discount picked from competitors
Thirty percent off because everyone runs it. Nobody checked what is left to pay for a new customer at that price.
Stage: the offer
03 · CostsSqueezed
Ad costs up, margin down
Every brand bids in the same week, so reaching people costs more. A deep discount lowers what you can pay at the same time.
Stage: peak week
04 · AfterHangover
A sale that never ends
The sale gets extended week after week. Full price starts to look wrong, and January is quiet.
Stage: the tail

All four are planning problems. They get decided weeks before the peak, at normal ad prices.

How we think

Pick the offer with a calculator

A peak sale is a trade. You give up margin to get more buyers in a week when each buyer costs more to reach. Whether that trade pays depends on the offer, and it can be worked out before anything goes live.

The number we use is break-even CAC: what a new customer may cost before the sale order loses money. A discount cuts it straight away. A gift or a bundle often keeps most of it, because the order gets bigger or the extra costs you less than the customer thinks it is worth.

If the sale’s break-even CAC is below what you pay for a new customer today, that discount doesn’t go on cold traffic. The detailed way we replace deep discounts with waves and honest scarcity is in our Black Friday guide.

Break-even CAC per offerExample numbers
Bundle, 2 for $100
$48
Full price, $60
$30
Free gift (costs us $5)
$25

$12

A $60 order with $30 of product, shipping, fees and returns. The bundle carries $52 of costs. Made-up numbers to show the method.

The playbook

Six steps for any peak sale

Built around Black Friday and Cyber Monday. The same steps work for Mother’s Day, Singles’ Day or a brand’s own sale week.

01

Plan backwards from the peak day

Mark the day, then count back in weeks. Offer and stock decided 8 to 10 weeks out, creative briefed at 8, testing from 6 to 3, ads locked at 2, early access in the last one or two weeks, then the peak and a short tail.

Our rule: no new tests in peak week; it only runs ads that already won
02

Run the offer maths first

Compare a straight discount, a gift with purchase, a bundle or spend-more-save-more tiers, and no discount at all (a drop, a limited edition, free shipping). Each one gets a break-even CAC before it gets a design.

Our rule: bundles and gifts before percentages on cold traffic
03

Find winners in the run-up

Six to three weeks out, test seasonal angles (gifting, stocking up, a treat) at normal ad prices. Cold ads in this window also collect early-access sign-ups and first orders.

Our rule: the run-up budget goes mostly to cold; judge it on new-customer cost and sign-ups
04

Sale creative from proven ads

Three groups. Winning ads with the offer added, clean offer statics with the deal and the deadline, and gift angles for the buyer who is not the user. A new holiday look that was never tested is a gamble on the most expensive day.

Our rule: approved two weeks before the peak; offer and end date in the first line
05

Pace spend against break-even

A daily budget per phase: run-up, early access, peak days, tail. On peak days, cost per new customer gets checked against the sale’s break-even CAC every morning and evening.

Our rule: raise budget only while new-customer cost stays under break-even; a full day above it, pull back one step
06

Close it and read it honestly

A short tail to the last gift shipping date, then full price with a clear end date. The final read waits until the return window closes, because returns change the result.

Our rule: one written review per peak: new customers, their cost, net MER after returns, best offer, best five ads

How offers get built all year is on offer strategy. Gift sets and tiers in detail are in the bundle offers guide.

The prep timeline

Black Friday starts eight weeks early

Counted in weeks before the peak day, so it works for any year and any sale date.

Weeks before the peakOur default plan
10 to 8 weeksOffer and stock
Offer maths done, hero products picked, stock checked.
8 weeksCreative brief
Seasonal angles and offer ads briefed.
6 to 3 weeksTest and collect
New hooks and angles at normal prices. Early-access sign-ups.
2 weeksAds locked
Sale ads approved, pages ready on mobile.
1 to 2 weeksEarly access
Sign-ups and past buyers go first.
PeakRun what won
Spend checked against break-even twice a day.
AfterTail and review
Last gift shipping date, full price, then the written review.

Smaller brand with no list or past winners: start about 4 weeks out and spend more in the run-up than in peak week.

Why so early: everything that wins in peak week was found weeks before, when reaching people cost less.

Who this is for

Brands that want a peak sale that pays

If last year’s peak was a record on revenue and a disappointment on profit, the plan is where we start.

Ecommerce or DTC brand doing roughly $1M-$30M a year
Meta is the main paid channel
A sale period that matters for the year
Want new customers from the sale
FAQ

Questions

When should Black Friday planning start?

About eight to ten weeks before the day for the offer and stock, and six weeks before for testing ads. A smaller brand without past winners can start four weeks out.

Should we discount on Black Friday?

Only after the maths. Work out what a new customer may cost at the sale price. If it is below what you pay today, a deep percentage stays off cold traffic, and a bundle, a gift or tiers take its place.

Why do Meta ads get more expensive in Black Friday week?

More brands bid for the same people in the same days, so the cost to reach them rises. That is why we find winners and collect sign-ups before the peak.

Should we test new ads during Black Friday week?

No. Peak week runs ads that already won, with the offer added. Testing happens weeks before, at normal prices.

Does this work for other sales?

Yes. Mother’s Day, Father’s Day, Singles’ Day or your own sale week follow the same steps. Only the date changes.

How do we know if the sale made money?

Count the new customers it brought, what each one cost against the sale’s break-even, and MER after returns. Do the final read once the return window closes.
